The 9 pm lead

An owner fills in your valuation form on a Tuesday evening. Nobody sees it before Thursday morning. In the meantime, they have filled in two others.

It is the most ordinary scene in the trade, and one of the most expensive. The form lands in a shared inbox, between two portal notifications and an invoice. Nobody saw it arrive. On Thursday, someone calls back. The owner already has an appointment with another agency.

What the studies on response time measure

The reference data on this subject is old and American — we would rather say so up front than present it as a Belgian truth of 2026. A study published by Harvard Business Review in 2011, covering 1.25 million leads, showed that a contact attempted within the hour was roughly seven times more likely to lead to a useful conversation than one attempted an hour later.

A companion study, on more than fifteen thousand leads, measured an even sharper gap between five and thirty minutes. This work is fifteen to twenty years old and came partly from software vendors selling the solution: take it as an order of magnitude, not a law.

What can run without anyone

Automation is not there to replace the call. It is there to do what must happen between the form and the call, at an hour when nobody is at the office.

  • Create the contact record in the CRM, with its source tracked
  • Assign the right agent according to the municipality and property type
  • Send the owner a useful acknowledgement: their price range, not a « we have received your message »
  • Schedule the callback task for the next morning, at the top of the list
  • Alert the agent concerned, without waking the whole team

The next day, the agent does not discover a cold contact in an inbox: they call back an owner who has already received something from them and remembers making the enquiry.

The other automation that changes daily life fits in one email. Incoming enquiries ranked by priority, those that have waited too long for an answer, and those that can wait. Instead of opening a full inbox and sorting, you know in thirty seconds where to start.

What automation must not do

An honest caveat, and it comes from a survey of nearly fifty thousand estate agents in 2025: 68 % say they use artificial intelligence, but <b>46 % see no notable difference</b> in their business.

The explanation fits in one sentence: automating a task that produces nothing still produces nothing, only faster. That is why we always start with an audit of repetitive tasks before automating anything. Some deserve to be removed rather than accelerated.

And one rule that allows no exception: automate the admin, never the relationship. The message that goes out at 9 pm must be useful and plain. Whoever calls the next day must be a human who knows the file.
